The Schematic / Plan · Survey · Schematic

Before you buy the solution, find the problem.

Most businesses come in with a solution already picked out, a new CRM, a fractional CMO, more leads. I translate that back to the problem underneath it, then into a plan your team can build. Flat fee, from plan to planset, and you own every decision that comes out of it.

§ 01 / The translation

What gets said, and what it usually is.

Fig. 1  — Markup
What gets said

“We need more1 leads2.”

  1. 1 More than what? The goals were never clearly set.
  2. 2 Leads from whom? The audience was never clearly defined.
What gets said

“We need better1 leads2.”

  1. 1 Better by whose standard? Somewhere in the sales process, what the buyer expects stopped matching what you offer.
  2. 2 Measured how? The team started getting rewarded for signal instead of business results.

Sales says it needs more leads. Marketing says it needs a clearer brief. Engineering says it needs a spec. They're often describing the same gap from three sides, and nobody has drawn it yet.

That drawing is the work. Taking something everyone can feel but nobody can name, and making it concrete enough to act on. Sometimes that turns out to be the whole engagement.

§ 02 / How it works

The questions change with the business. The sequence doesn't.

You have to make a plan to get to plans, so every Schematic starts with what you want, surveys what you already have, and draws the two on one sheet.

  1. Step 01

    Plan

Where you're trying to go, written down. If the goals aren't defined yet, defining them is step one.

  2. Step 02

    Survey

What already exists, the data, the people, the tools, the customers, looked at across seven operational gates, from business model to fulfillment.

  3. Step 03

    Schematic

The plan and the survey on one sheet. Wherever what exists doesn't serve the plan, that's a gap, and the gaps get ranked by what they cost you and what they unblock.

  4. Step 04

    Your call

You decide the order. The schematic is yours whether you build from it yourselves or bring me in.

§ 03 / What you get

A plan your team can build from.

  • The planWritten down and agreed, if it wasn't already.
  • The surveyCurrent state across the seven gates.
  • The schematicGaps against the plan, ranked, with my recommendation and the reasoning behind it.
  • Decision sessionYou set the order, and we pressure-test it together.
  • The plansetThe path from current state to goal state, in the order you chose.

Delivered as a web document that prints cleanly to PDF. Keep it as a file, or keep it live as the reference your team updates as the work moves.

Plan through planset. The number is set on the intro call, before any work starts, and it doesn't move.

After the Schematic, two ways to build

Design-build. I build it with you. The firm that drew it builds it, so nothing gets lost in a handoff and there's one person to call when something doesn't stand up. Priced from the schematic.

Owner-builder. Your team builds it from the schematic. That's a good outcome, and it's why the schematic is written for your team. Founders who want guidance while they build can do it inside Revenue Residency.

§ 05 / Is this a fit

Momentum, and no blueprint yet.

The Schematic works best when there's something real to survey and someone ready to build. Most clients are past $1M in revenue.

Revenue systems that took a solar org from $0 to $3.5M in its first 12 months, an agency to $1M, and a DTC brand from $100K to $1.2M.

You're in the right place if
  • The solution is already picked outA new CRM, a fractional CMO, a hire, more leads, and you want to know it's the right one before you pay for it.
  • The plan and the data have never metThe plan lives in the founder's head, the data lives in six tools, and nobody has put them on one sheet.
  • You've bought the fix beforeThe tool got installed or the hire got made, and the number didn't move.
Probably not a fit if
  • You're pre-revenueThere's nothing to survey yet, and the cheapest plan is a conversation with customers.
  • You want a deck to hand to someone elseThat's design-bid-build, the handoff this whole sequence exists to avoid.
  • Nobody will own the buildIf no one on either side owns it, the schematic stays a drawing.
